How Hotels Can Reduce Booking.com Commissions: 7 Strategies That Work

For many independent 3 and 4 star hotels, Booking.com and other online travel agencies (OTAs) bring in a large share of reservations. That reach has a price: every booking that comes through a platform costs a commission, often 15% or more of the room revenue depending on your market and the programmes you take part in. Over a year, that adds up to a significant amount of money that never reaches your bottom line.

The goal is not to leave the platforms overnight. OTAs are a valuable sales channel, especially for guests who have never heard of you. The goal is to move a growing share of bookings to your own website, step by step, so that platforms become one channel among several instead of the one you depend on.

1. Make your website as easy to book as Booking.com

Guests choose platforms because booking there feels fast and safe. If your website is slow, unclear on mobile or hides the booking button, guests will go back to the platform they already trust. Check how many clicks it takes to see prices for specific dates, whether the booking engine works smoothly on a phone, and whether payment and cancellation terms are easy to find.

2. Give guests a clear reason to book direct

“Book direct” alone is not a reason. Guests need a concrete advantage they understand in a few seconds: breakfast included, a free late check-out, a welcome drink, flexible cancellation or a room upgrade when available. Show this benefit consistently on your homepage, in your booking engine and in your social media.

3. Use social media to send people to your website

Instagram, TikTok and Facebook are where many guests discover and compare hotels. Regular, high-quality content that shows your rooms, your team and the experience of staying with you builds trust. Every post, reel and story should make it easy to take the next step: visiting your website and checking availability.

4. Reconnect with past guests through email

Your past guests already know and like your hotel. A well-timed email with seasonal offers, events or a returning-guest benefit is one of the most cost-effective ways to win repeat bookings directly. Make sure you collect guest emails with proper consent and use them regularly, not just once a year.

5. Win the guest who searches for your hotel name

Many guests find you on a platform first and then search for your hotel name on Google. If your own website does not appear clearly at the top, the platform wins the booking again. Keep your Google Business Profile up to date, optimise your website for your hotel name and location, and consider a small brand campaign on Google Ads.

6. Keep your prices and availability consistent

If your website shows higher prices or fewer rooms than the platform, guests notice. Consistent rates across channels, combined with an extra benefit for direct bookings, give guests a reason to choose you instead of the OTA.

7. Measure the shift every month

Track how many bookings come through your website compared with platforms, and how much commission you save as that share grows. Without this data it is impossible to know which actions work. With it, you can adjust content, offers and campaigns month by month.

Where to start

You do not need to do everything at once. Most hotels see the fastest results by fixing the booking experience on their website first and then using social media and email to bring guests there.
